I would love to hear your ideas/ recommendations? about the following two aspects:

1.?????? I tend to include the manager as third person, because the solution will need clarifications that the manager needs to be part of; and also I think it is useful for her to hear the needs of the employees; and useful for the employees to hear the manager express the needs of the organisation. I do not intend her to have an active role during the dialogue of the emploees, but rather to be an attentive listener. Admittedly, I am not 100% sure if this is better than having 2 persons (audience effect? On the other hand ¨C the manager¡¯s actions play a part in this conflict and I imagine that a 3 person session might also help her grow in her role and might prevent a coalition of the two employees against her). What is your sense about this?

2.?????? Specific online question: do you actively use the mute/ unmute function, or is this in your experience not necessary (do you just let the conversation flow based on questions etc)?¡­
( I usually use an approach that involves in certain moments ?doubling up¡°: ?physically standing close to the person, sometimes even with body contact, and sensing and articulating the essence of the meaning and emotion that is being expressed..this quality of connection and sensing will not be feasible online, I am afraid)

3.?????? Do you use the whiteboard or a shared document etc to document results, or is this additional task just too much in your experience?

I have lead online conflict resolution with a global team that was on several continents!? Happy to talk with you about that experience sometime.

A big challenge is having 3 people in the conflict,? many of our models for conflict resolution are based on two parties in conflict.? ?As Simone said, its important to slow people down to hear each other, listen to their own needs and motivations.? I would add that setting collective intention,? having each person say whats at stake, for them, their relationship?with the other two, and whats at stake for the organization or community in the beginning?had help set the stage for the process.? ?I have an?intake questionnaire?that might be helpful to use to help people think?ahead of time about these things.

Hello Mike,

For online happy hours, your organization could also provide all the Zoom breakout rooms automatically via QiqoChat.? The advantage is that participants can see the following before they join the Zoom meeting:
1) who is each breakout?room
2) what the topic is in each breakout room

Each room is connected to its own Zoom meeting.? People can move themselves to the topic that is most interesting to them.

I've attached a screenshot of 80 Italian open space facilitators using this tool yesterday morning.? We used a garden theme so each breakout has a different garden name and a customized photo.

Here's a if you'd like to try it out yourself.? It's pretty easy: add a guest username and then click the big green button to launch Zoom in that garden.? The cost is 1cent/min per person.? For private groups, there's an additional $1/month per member which is less than the cost of parking (and airfare!).

I only had two in the room. And it was meant to be a quick n lovely warm up. So 3 minutes worked. And was all we could afford!? But more can be lovely.?

I do another sort of deep paired listening that I set up compassionate listening style¡ª to deeply anchor in heart... no cross talk... each gets 3 minutes of uninterrupted. With pause betwee before they switch. (You can broadcast messages to the breakouts...).?

It would be useful to me to understand a couple of things:

1) What tools were used through the whole process. I heard (video/zoom, Trello, breakout rooms, raising hands )...

2) Did any of the tools need to be introduced to any of the group members, or were they familiar with all of the tools? If so, how did that training happen?

IE, was it normal/natural for this group to use stickers in Trello?

Day 1 - part one, relationship building, sharing values, forming agreements, connecting...? part two:? rolling up sleeves for the tough conversations:? sort of a writing simultaneously (not seeing): divided the group into two (staff/exec team) - and they were asked to discuss and then record on a shared google doc that had a column for each group - how they were NOW - impact of all the events leading to this...? As expected, it was raw and intense - people were very honest...? part two of fishbowl:? go back and now reflect (without interpretation or reacting) - what they heard - the feelings and values... I went in to each group to offer some coaching - staff initially were so triggered they couldn't 'listen' - but with some listening to them, they began to step in to the shoes of the other... And Exec Team too, at first were responding/explaining/defending....? Then we came back together --did some breathing... and did some popcorn style sharing as a whole group... as I asked:? Do you feel heard?? Is there anything you want to take responsibility for? What else needs to be said now?? ?So this day ended very raw -- they had experienced radical openness... Feelings expressed in closing circle:? sadness, grief, some fear... a few felt reassured by the honesty...? Essentially - cracked open.? I asked them to do some journaling...

Day 2 - begin with self compassion meditation, 'weather report' check in (lots of storm clouds, even a hurricane)...? Then moved in to Restorative Circle asking - where are you now with regard to this organization and creating the culture you want... Popcorn style (everyone raised their virtual hand - then lowered after they spoke so could see who was left)...? The ED started with a powerful apology/acknowledgement of what she heard, disclosure of some unknowns behind issues, etc...? Everyone engaged very deeply, very honestly -- extraordinary...? Lasted nearly two hours...? When we returned from lunch there was still more... another 45 minutes... Finally ready to move forward:? I asked them to journal their ideas for actions to get them to sustain the desired culture - and this quality of honest open communication... and then they went into mixed breaks of 4-5 and brainstormed.. Came back together and harvested... used virtual stickers on Trello to prioritize...

They closed with a sense of hope and shared ideas of ways to move forward...
I'll offer some coaching to the Exec team to help sustain...

This can be done in the virtual environment!!!? Day 1 part 2 was rough but I believe fundamental to getting to where we did...

I have facilitated many meetings and workshops online, many restorative circles and mediations off line...? This was a challenge!!? And a leap into the unknown...

...we set it up for two consecutive half-ish days... Day 1 - part one, relationship building, sharing values, forming agreements, connecting...? part two:? rolling up sleeves for the tough conversations:? sort of a writing simultaneously (not seeing): divided the group into two (staff/exec team) - and they were asked to discuss and then record on a shared google doc that had a column for each group - how they were NOW - impact of all the events leading to this...? As expected, it was raw and intense - people were very honest...? part two of fishbowl:? go back and now reflect (without interpretation or reacting) - what they heard - the feelings and values... I went in to each group to offer some coaching - staff initially were so triggered they couldn't 'listen' - but with some listening to them, they began to step in to the shoes of the other... And Exec Team too, at first were responding/explaining/defending....? Then we came back together --did some breathing... and did some popcorn style sharing as a whole group... as I asked:? Do you feel heard?? Is there anything you want to take responsibility for? What else needs to be said now?? ?So this day ended very raw -- they had experienced radical openness... Feelings expressed in closing circle:? sadness, grief, some fear... a few felt reassured by the honesty...? Essentially - cracked open.? I asked them to do some journaling...

Day 2 - begin with self compassion meditation, 'weather report' check in (lots of storm clouds, even a hurricane)...? Then moved in to Restorative Circle asking - where are you now with regard to this organization and creating the culture you want... Popcorn style (everyone raised their virtual hand - then lowered after they spoke so could see who was left)...? The ED started with a powerful apology/acknowledgement of what she heard, disclosure of some unknowns behind issues, etc...? Everyone engaged very deeply, very honestly -- extraordinary...? Lasted nearly two hours...? When we returned from lunch there was still more... another 45 minutes... Finally ready to move forward:? I asked them to journal their ideas for actions to get them to sustain the desired culture - and this quality of honest open communication... and then they went into mixed breaks of 4-5 and brainstormed.. Came back together and harvested... used virtual stickers on Trello to prioritize...

They closed with a sense of hope and shared ideas of ways to move forward...
I'll offer some coaching to the Exec team to help sustain...

This can be done in the virtual environment!!!? Day 1 part 2 was rough but I believe fundamental to getting to where we did...

You might also be interested in the ongoing DECOnstruct/REConstruct events. The next one is Wed April 1 see??where we are piloting a process to help think about these transitions. We are talking about no travel/no contact, but that may still be an issue for your next fall...
